右:五源资本创始合伙人石建明</span></div>\n<p>我们很幸运可以自万物新生成立初期一路陪伴,见证从爱回收至万物新生的迭代与成长。祝福万物新生!</p>\n<p>故事始于2011年,彼时智能手机尚且没有像今天一样普及,手机回收的商业模式也还不明朗,但在陈雪峰身上,我们看到了一个企业家所具备的韧性、愿景和潜力。他身上所具备的那种耐得住寂寞、日复一日坚持的特质,给我们留下了非常深刻的印象。</p>\n<p>十年,陈雪峰和团队在行业内突破了很多边界,取得了很显著的成就。更长期来看,循环经济的大门刚刚打开,万物新生也会在未来的社会中扮演更重要的角色,探索更多的可能。</p>\n<p>近期,五源资本创始合伙人石建明与万物新生集团创始人&CEO陈雪峰进行了一次对话。他们谈到了模式、壁垒、抉择、未来。创业如同登山,起伏皆是常态,他们谈到了很多经验与心得,希望从中你们更多了解万物新生和陈雪峰:)</p>\n<p><strong>01 </strong></p>\n<p><strong>十年回看</strong></p>\n<p>Q:可否还原一下两位最初认识时的场景和当时的想法?</p>\n<p>陈雪峰:是2011年时候在五源的办公室,一个很漂亮的花园。</p>\n<p>石建明:我自己是重度电子产品爱好者,当时也在发愁一抽屉二手电话怎么办,你讲了一个回收的想法,我们觉得这对于社会是有长期价值的。当年我们内部也有很多的争议,最大的担心就是这个事情非常低频,要做起来并不容易。</p>\n<p>陈雪峰:其实我们当时也没想那么清楚,但看准了一个大的方向。我们首先给自己定了个原则,不要去做那种大家扎堆的、每个人都觉得好的赛道,要选择虽然很难但有长期价值的方向,我觉得二手回收是这样的方向。</p>\n<p>石建明:我印象特别深的是你描述了不夜城二手市场的情况,在投资过程中我们也专门去看了,从一楼到三楼,从零售到批发中间存在着严重的市场无效。如果有人能够解决这个社会问题,一定有非常大价值。</p>\n<p>陈雪峰:对,其实这些年下来,我们对线下整个产业的改造还是比较大的,今天不夜城这些市场,因为爱回收、因为拍机堂的存在,已经逐步地被线上优化掉了。</p>\n<p>石建明:当年你创业的时候,有没有想到过会变成今天的万物新生?</p>\n<p>陈雪峰:2011~2012年的时候,我们定的目标是一天能够做到1000台,当时已经觉得是很厉害的事了。后来Richard(刘芹)提了一个更大的目标,说一年要做1000万台,当时听到这个,我觉得怎么可能呢?10年前真的觉得1000万台是很庞大的数字,不太可能实现。但今天,2020年我们的数字是2300万台。</p>\n<p>石建明:我记得1000万台这个数字当时是根据中国的手机产量来倒推的,回收多少台才是一个有规模的、对社会产生实际意义的公司。</p>\n<p>陈雪峰:也是受到Ken(石建明)、Richard(刘芹)和五源的激励,我们给自己定了一个宏大的目标,在中国国内我们一年要做1亿台,在海外也要做1亿台,两个1亿台的目标。</p>\n<p>石建明:其实从1000台到1亿台,大家听到的感觉就是两个简单的数字,但我们知道爱回收创业发展至今的过程中,是克服了非常多的困难的,我还记得最初要靠发短信让大家来回收,要解决怎么样上门取的问题,也因此,爱回收在这个行业里做了很多开创性的尝试。</p>\n<p>陈雪峰:是的,可以说过去10年,在这个行业里,我们引领了几乎所有的模式创新和技术创新。</p>\n<p>2011年,爱回收成立,我们是国内整个行业乃至全球第一家做手机回收的公司;2013年,整个互联网行业里面,我们第一个冒着巨大的风险去做了线下门店;2016年,我们率先投入研发自动化的检测技术;2017年,我们也是率先开始做海外业务的布局;2018年,我们是整个行业里第一家开始做B2B开放平台的,2019年,我们是整个行业里第一家通过对「拍拍」的并购,实现了C2B加B2B加B2C全产业链闭环的公司。2020年我们是整个行业里第一家实现了整个一体化平台能力的公司。</p>\n<p><strong>02 </strong></p>\n<p><strong>路径与决策</strong></p>\n<p>石建明:你是怎么想到、怎么下定决心去做这些尝试的?</p>\n<p>陈雪峰:整个创业过程本来就是一个不断试错、修正,不断寻找路径、打开天花板的过程,当然前提是方向是对的,赛道是长的,这样的话,只要有足够的探索精神,大概率能找到新的机会点。</p>\n<p>石建明:对,每次跟你一起讨论问题时,你提出的想法,好像没有一件事情让人觉得说这个事情是容易做到的。</p>\n<p>陈雪峰:这确实是我们底层的一种思维的方式,套用今天很时髦的一句话来讲就是,做很难很苦、但是有价值的事情。今天这句话可能朗朗上口,但是你真的去做,其实是很难的,但我认为我们过去10年在这一点上做得还不错。</p>\n<p>石建明:可以跟大家分享一下,过去10年你们经历过哪些很难很有争议,但时候证明很有价值的关键节点?</p>\n<p>陈雪峰:在爱回收的发展过程中,有三次业务决策是影响很大的。第一次就是2013年,我们在很艰难的情况下做了线下门店。当时五源给了我们100万美金的过桥贷款,那对我们是生死的帮助,拿到钱我们就做了爱回收的门店。那时候很凶险、很有争议,但今天我们接近800家的门店已经成为公司的核心能力。</p>\n<p>第二次是2018年,我们做了拍机堂开放平台,砸了一个多亿美金,基本上把所有融资的钱都投入到这个上。当时也充满争议,但今天看那次是非常成功的战略,让爱回收的商业模式从比较简单的手机买断回收模式,升级为开放平台的模式。</p>\n<p>第三次更加惊险,就是19年5、6月份,很危急的情况下,我们付出了比较大的代价,拿下了<a href=\"https://laohu8.com/S/JD\">京东</a>拍拍这样一个业务,这次让爱回收的商业模式从C2B加B2B到B2C,实现了整个产业链的闭环,并且有机会实现一体化的平台模式。也是非常关键的一次决定。</p>\n<p>石建明:这三个决定都非常关键,而且都是风险很高,可见性很低。如果再倒推一层的话,很多决策背后其实是认知在驱动决策,这些年你们沉淀了哪些关键的认知?</p>\n<p>陈雪峰:第一个认知是,我们坚定地认为,这是一个供给驱动的行业,供给稀缺,怎么样抓到货源是很关键的。第二个是,我们认为供给推动最好的方式是在场景,在以旧换新的场景、新机销售的场景,而不是靠去买流量或者买广告。</p>\n<p>第三个认知是我们坚定的认为,相对于纠纷很高的物流邮寄的方式,面对面的交易方式才是更好、更可持续的。以及,我们坚定地认为这是一个全球化的生意,因为标准化程度高。这些底层的认知,让我们在做一些关键决策的时候,可以有自己的判断和思考。</p>\n<p>石建明:在做决策的时候,什么原则对你来说特别重要?</p>\n<div sax-type=\"proxy\"></div><p>陈雪峰:可能每个企业的情况不太一样,对我来说,最重要的是两个。一个是风险,这件事情如果不做会有什么风险,做了会有什么风险,以及有哪些潜在风险是现在没看到的,可能每一天都在思考这个问题。另一个是长期价值,这件事情即使短期是有损失的,但是长期有没有价值?这两点是我考虑最多的问题。</p>\n<p>就像前面提到的几次决策,每一次可能都有争议,但我从内心觉得这个事情是对的,我相信这个事情。比如2013年,我相信的是用户需要一个更好的体验,相比物流邮寄的方式,门店面对面的沟通交易体验会更好,而且门店数量多了之后,长期来看也会有品牌渗透作用。所以即使有争议,我们也会坚持做。</p>\n<p>石建明:我们两家公司去年都做了品牌升级,我们从晨兴资本变成了五源资本,你们也从爱回收变成了万物新生,为什么会做这次品牌升级,为什么叫万物新生?</p>\n<p>陈雪峰:因为爱回收的商业模式也在发展,从单一的爱回收品牌时期的回收业务,到拍机堂是一个B2B交易平台,到拍拍B2C的零售平台,以及我们也有很多海外的业务线。爱回收这个单一的品牌已经不能代表我们整体的业务,甚至有时候会对大家产生一些误导,所以我们做了整个集团的品牌升级。</p>\n<p>万物新生代表了一种绿色环保的初心,也让我们的视野更大,在整个绿色科技大的赛道里看到更大的可能性。</p>\n<p>石建明:提到绿色科技,万物新生在科技上投入其实非常大。可以和其他的创业者分享一下你们在科技方面做了哪些工作,以及,为什么科技对万物新生这么重要?</p>\n<p>陈雪峰:我们创立第一天对自己的定位就是技术驱动的数据决策的运营型互联网公司,所以说科技和数据是很重要的。当然可能跟我个人的背景也有关系,我自己也是技术出身。</p>\n<p>这些年我们在技术上的投入主要有两个方面,一个是自动化技术。从2016年开始,我们在整个行业里第一家投入自动化检测技术的研发,到今天的话也是全球行业领先,并且有全球唯一规模化运营的自动化运营中心。另一个投入是在数据,我们在运营过程中用了大量的数据模型和算法。这些投入确实让公司受益很多,检测的效率、运营效率提升很多。</p>\n<p><strong>03</strong> </p>\n<p><strong>创业如同登山,</strong></p>\n<p><strong>穿越层层迷雾才有风景</strong></p>\n<p>石建明:作为这么大规模公司的创始人,其实每天压力很大,我记得有次吃饭你也聊到了心理压力。你是如何排解这些压力的?</p>\n<p>陈雪峰:其实每个人都有压力,创业者有创业者的压力,这就是创业必经的过程。如果真的说要减压的话,我比较喜欢的是阶段性的隔几个月,找一个雪山待个一两天,可能心情就会放松一点。</p>\n<p>石建明:我知道你们去年9月去了一次四姑娘山,带着团队一起爬山,这也是非常好的减压以及团队建设的办法。</p>\n<p>陈雪峰:因为我个人也比较喜欢徒步,我很喜欢这个过程。我越来越觉得创业跟登山的过程非常像,它起起伏伏,有上坡就必然有下坡。所以说创业的过程中心态要好,好的时候不要太骄傲,差的时候也不要太低落。</p>\n<p>登山的过程中也很容易遇到天气不好的时候,需要穿越层层迷雾才能看到新的风景,这也与创业类似,前面可能看不到路,要不断去摸索、找到路径,上了一个台阶之后才能看到一些新的东西。</p>\n<p>尽管整个登山的过程很辛苦,但坚持到终点之后,登顶的感觉非常好,这也如同创业,整个过程再苦再累你都不能放弃。所以我们很多团建活动都是带着团队去徒步、登山,去年去了海拔5000多米的四姑娘山,过程非常有挑战性,但团队表现出非常强大的韧性,回去每一个人也都觉得这个过程非常美好。</p>\n<figure>\n<img w=\"550\"/>\n<h2></h2>\n</figure>\n<p>石建明:登顶以后感觉真的太好。之前看到你发过一个朋友圈,说万物新生集团今天的成果来之不易,信任和团结是根本。为什么说信任跟团结是根本,你是怎样在公司内部培养这种信任与团结的氛围的?</p>\n<p>陈雪峰:可能公司每个阶段所强调的氛围都会有所不同。早期我们强调创新,中期可能强调奋斗,现在强调信任与团结。经过10年的发展,今天的爱回收已经形成了一个完整的一体化平台的模式,我们最应该做的是促进一体化平台中各个能力之间的协同,形成一个真正完整的能力,这就需要要把以前各条独立的业务线打碎,融在一起,所有的事情要去和一体化平台战略结合。这时团结就非常重要,而团结的基础就是信任。</p>\n<p><strong>04 </strong></p>\n<p><strong>更远的未来,更大的边界</strong></p>\n<p>陈雪峰:其实这10年一路走来,也很感谢五源的陪伴和支持。2011年,我们只有一个idea和很少数据的时候,五源给了我们第一笔资金支持。2013年在我们最难、都要倒下去的时候,也是五源基于信任给了我们100万美金的过桥贷款。今天看起来100万美金好像不是一个很大的数字,但在当时是非常重要的一个支持。以及后面历次融资的支持,过程中给我们的一些洞见和管理上的建议,对我们的帮助都非常大。</p>\n<p>石建明:我自己的感受是,我们对业务本身可能并没有太多可以超过创始人的洞见,但特别幸运的是,过去这些年都能够跟像你这样的创业者一起合作,分享共同的愿景,一起去试错。</p>\n<p>我还记得我们第一次见面的时候,你们还是只有两三个人的初创团队,过去这10年我觉得你的变化很大,从一个创业小白,变成一个能够领导这么大团队和这么大规模业务的leader,再到今天IPO,迎来万物新生阶段性的一个里程碑,你自己有什么样的感受?</p>\n<p>陈雪峰:之前也有同事问我一个问题,他说如果公司上市,你会做什么?</p>\n<p>我说我会做三件事情,第一件事,我会开一瓶好酒,跟所有的兄弟、同事,还有支持我们的投资人、合作伙伴,好好地喝一顿大酒,表示我们的感谢。第二件事,我要回家跟家人好好地吃一顿饭,表达对家人的感谢。第三件事,我会一个人去吃一碗阳春面,就吃一碗面,也是提醒我自己, IPO只是一个逗号,才刚刚开始,后面的路还很长。</p>\n<p>石建明:好的投资往往从一个没有被解决的大问题开始,像环境保护,电子产品带来的污染是个巨大的问题,这也是我们当初投资爱回收的初心。未来,整个社会、世界在环境方便的挑战可能会越来越大,我们相信万物新生在未来社会中也会扮演更重要的角色。</p>\n<p>陈雪峰:经过这几年的发展,我们对自己的能力也越来越有信心,视野也越来越开阔,但我们还是会坚定地先把手机回收这件事情做大,这是我们的根本,在这个基础之上去不断创新、挑战更大的边界。</p>\n<p>我认为所有的商业模式都必须解决社会问题,解决的社会问题越大,创造的价值越大,商业价值也就越大。</p>\n<p>石建明:我好奇,你觉得有什么是不能回收的?</p>\n<p>陈雪峰:不能回收的,我觉得是大家对于回收这件事情的热情,对环保的意识,这个不仅不能回收,还要越来越多。</p>\n<p>我们非常幸运,10年前不经意选择了一条路,让我们通向了一个绿色科技、循环经济这样的一个大赛道。经过10年的努力,我们把门推开了,今天,我们在这个赛道里的能力是领先的,我相信后面还有更大的空间和可能性。接下来的10年,我们会用我们的技术、能力,用我们的格局和思考,对循环经济、绿色科技做出更多的贡献。</p>\n<p>石建明:我们从一个比较粗放的经济发展模式走向更精细、环保的模式,需要万物新生这样的企业,不断去探索新的边界,保护我们的环境。</p>\n<p>我相信社会会朝着绿色环保的方向发展,未来万物新生的空间会越来越大。希望我们作为投资人,能够再陪伴你们10年。</p>\n<p>陈雪峰:感谢,也希望能够跟五源资本继续同行,再次同行十年、二十年。</p>\n<div>\n<img \n十年回看\nQ:可否还原一下两位最初认识时的场景和当时的想法?\n陈雪峰:是2011年时候在五源的办公室,一个很漂亮的花园。\n石建明:我自己是重度电子产品爱好者,当时也在发愁一抽屉二手电话怎么办,你讲了一个回收的想法,我们觉得这对于社会是有长期价值的。当年我们内部也有很多的争议,最大的担心就是这个事情非常低频,要做起来并不容易。\n陈雪峰:其实我们当时也没想那么清楚,但看准了一个大的方向。我们首先给自己定了个原则,不要去做那种大家扎堆的、每个人都觉得好的赛道,要选择虽然很难但有长期价值的方向,我觉得二手回收是这样的方向。\n石建明:我印象特别深的是你描述了不夜城二手市场的情况,在投资过程中我们也专门去看了,从一楼到三楼,从零售到批发中间存在着严重的市场无效。如果有人能够解决这个社会问题,一定有非常大价值。\n陈雪峰:对,其实这些年下来,我们对线下整个产业的改造还是比较大的,今天不夜城这些市场,因为爱回收、因为拍机堂的存在,已经逐步地被线上优化掉了。\n石建明:当年你创业的时候,有没有想到过会变成今天的万物新生?\n陈雪峰:2011~2012年的时候,我们定的目标是一天能够做到1000台,当时已经觉得是很厉害的事了。后来Richard(刘芹)提了一个更大的目标,说一年要做1000万台,当时听到这个,我觉得怎么可能呢?10年前真的觉得1000万台是很庞大的数字,不太可能实现。但今天,2020年我们的数字是2300万台。\n石建明:我记得1000万台这个数字当时是根据中国的手机产量来倒推的,回收多少台才是一个有规模的、对社会产生实际意义的公司。\n陈雪峰:也是受到Ken(石建明)、Richard(刘芹)和五源的激励,我们给自己定了一个宏大的目标,在中国国内我们一年要做1亿台,在海外也要做1亿台,两个1亿台的目标。\n石建明:其实从1000台到1亿台,大家听到的感觉就是两个简单的数字,但我们知道爱回收创业发展至今的过程中,是克服了非常多的困难的,我还记得最初要靠发短信让大家来回收,要解决怎么样上门取的问题,也因此,爱回收在这个行业里做了很多开创性的尝试。\n陈雪峰:是的,可以说过去10年,在这个行业里,我们引领了几乎所有的模式创新和技术创新。\n2011年,爱回收成立,我们是国内整个行业乃至全球第一家做手机回收的公司;2013年,整个互联网行业里面,我们第一个冒着巨大的风险去做了线下门店;2016年,我们率先投入研发自动化的检测技术;2017年,我们也是率先开始做海外业务的布局;2018年,我们是整个行业里第一家开始做B2B开放平台的,2019年,我们是整个行业里第一家通过对「拍拍」的并购,实现了C2B加B2B加B2C全产业链闭环的公司。2020年我们是整个行业里第一家实现了整个一体化平台能力的公司。\n02 \n创业如同登山,\n穿越层层迷雾才有风景\n石建明:作为这么大规模公司的创始人,其实每天压力很大,我记得有次吃饭你也聊到了心理压力。你是如何排解这些压力的?\n陈雪峰:其实每个人都有压力,创业者有创业者的压力,这就是创业必经的过程。如果真的说要减压的话,我比较喜欢的是阶段性的隔几个月,找一个雪山待个一两天,可能心情就会放松一点。\n石建明:我知道你们去年9月去了一次四姑娘山,带着团队一起爬山,这也是非常好的减压以及团队建设的办法。\n陈雪峰:因为我个人也比较喜欢徒步,我很喜欢这个过程。我越来越觉得创业跟登山的过程非常像,它起起伏伏,有上坡就必然有下坡。所以说创业的过程中心态要好,好的时候不要太骄傲,差的时候也不要太低落。\n登山的过程中也很容易遇到天气不好的时候,需要穿越层层迷雾才能看到新的风景,这也与创业类似,前面可能看不到路,要不断去摸索、找到路径,上了一个台阶之后才能看到一些新的东西。\n尽管整个登山的过程很辛苦,但坚持到终点之后,登顶的感觉非常好,这也如同创业,整个过程再苦再累你都不能放弃。所以我们很多团建活动都是带着团队去徒步、登山,去年去了海拔5000多米的四姑娘山,过程非常有挑战性,但团队表现出非常强大的韧性,回去每一个人也都觉得这个过程非常美好。\n\n\n\n\n石建明:登顶以后感觉真的太好。之前看到你发过一个朋友圈,说万物新生集团今天的成果来之不易,信任和团结是根本。为什么说信任跟团结是根本,你是怎样在公司内部培养这种信任与团结的氛围的?\n陈雪峰:可能公司每个阶段所强调的氛围都会有所不同。早期我们强调创新,中期可能强调奋斗,现在强调信任与团结。经过10年的发展,今天的爱回收已经形成了一个完整的一体化平台的模式,我们最应该做的是促进一体化平台中各个能力之间的协同,形成一个真正完整的能力,这就需要要把以前各条独立的业务线打碎,融在一起,所有的事情要去和一体化平台战略结合。这时团结就非常重要,而团结的基础就是信任。\n04 \n更远的未来,更大的边界\n陈雪峰:其实这10年一路走来,也很感谢五源的陪伴和支持。2011年,我们只有一个idea和很少数据的时候,五源给了我们第一笔资金支持。2013年在我们最难、都要倒下去的时候,也是五源基于信任给了我们100万美金的过桥贷款。今天看起来100万美金好像不是一个很大的数字,但在当时是非常重要的一个支持。以及后面历次融资的支持,过程中给我们的一些洞见和管理上的建议,对我们的帮助都非常大。\n石建明:我自己的感受是,我们对业务本身可能并没有太多可以超过创始人的洞见,但特别幸运的是,过去这些年都能够跟像你这样的创业者一起合作,分享共同的愿景,一起去试错。\n我还记得我们第一次见面的时候,你们还是只有两三个人的初创团队,过去这10年我觉得你的变化很大,从一个创业小白,变成一个能够领导这么大团队和这么大规模业务的leader,再到今天IPO,迎来万物新生阶段性的一个里程碑,你自己有什么样的感受?\n陈雪峰:之前也有同事问我一个问题,他说如果公司上市,你会做什么?\n我说我会做三件事情,第一件事,我会开一瓶好酒,跟所有的兄弟、同事,还有支持我们的投资人、合作伙伴,好好地喝一顿大酒,表示我们的感谢。第二件事,我要回家跟家人好好地吃一顿饭,表达对家人的感谢。第三件事,我会一个人去吃一碗阳春面,就吃一碗面,也是提醒我自己,
