tg-height=\"90\"></p>\n<p><b>在饱和市场中寻找方向</b></p>\n<p>2007年,黄峥自谷歌总部离职后,并未着急创业。</p>\n<p>他做的第一件事情是去3C小商品市场站柜台,在和顾客面对面的交流中,感知消费市场和客户。</p>\n<p>半年之后,黄峥对标京东,成立了3C电商欧酷。从可获取的有限信息来看,这家公司一共运营了3年,尽管一年营收几个亿,但由于手机市场价格已经十分透明,因此几乎没赚到什么钱,反而和京东之间的差距越拉越远。</p>\n<p>在一次刘强东和黄峥共同出席的活动上,黄峥提到自己的转型想法——以我的年龄、资历和团队,我根本不可能打败刘强东。</p>\n<p>这句话乍听起来似乎像是认输,但后面一句又十分耐人寻味。</p>\n<p>黄峥说,我和他(刘强东)是两代人。“两代人”并不是一句调侃,而是说不同的代际,天然有不同的思路和玩法,我不会和前一代人在同一个平面竞争,我会去寻找一个新的竞争维度。</p>\n<p><img href=\"https://laohu8.com/S/LITB\">兰亭集势</a>向黄峥发出收购邀约时,黄峥以不错的价格,将欧酷卖给兰亭集势,仅仅保留下了技术团队。</p>\n<p>卖掉了欧酷之后,黄峥还相继创办了一个电商代运营公司“乐其”,以及一个游戏公司“寻梦”。但进入电商市场的想法,始终未曾消失。</p>\n<p>问题是,如日中天的中国电商市场还有可以插足的空间吗?</p>\n<p>2011年,京东、阿里实际上已经占据了电商的大半壁江山。</p>\n<p><img tg-height=\"571\"></p>\n<p>当时,不少业内人士都倾向于认为,电商赛道的竞争已经尘埃落定。</p>\n<p>2011年不能做的事情,2016年还能做吗?电光火石之间,黄峥带着拼多多的原型“拼好货”横空出世。</p>\n<p>梁宁曾经将互联网用户画像分为三类:大明、笨笨和小闲。所谓大明,就是购物目标很明确的用户。笨笨用户,我们很多女性朋友,去淘宝上想买件毛衣,逛了半天之后衣服没买,下单了一只喜欢的口红。再比如我们的小闲用户,甚至没有明确的购物需求,只是在偶然间发现了不错的东西,完成下单。</p>\n<p>相对于在淘宝和京东上搜索物品的购物场景来说,拼好货瞄准的无疑是后两类用户的消费场景。</p>\n<p>这一战略在黄峥后来的一些讲话中,可以看出。</p>\n<p><img tg-height=\"526\"></p>\n<p>有将近一半的拼多多用户认为,在拼多多上购物可以和熟人拼团更便宜,还可以互相推荐。还有大量的人认为在拼多多上购物就像逛街一样,看到合适的就买,还可以邀请好友一起参与拼单、砍价。</p>\n<p>借用微信的巨大流量,拼好货在丰富了购物场景的同时将获客成本大大降低,创造了“社交电商”、“裂变式增长”的互联网现象级增长。</p>\n<p>然而透过现象级增长的背后,我们认为社交电商能够跑通的最根本原因,还是因为这种方式在营销中达到了“帕累托最优”。</p>\n<p>一般而言,传统电商如果要获取流量,必定要花费大量的广告费,而社交电商借助拼团社交的模式,通过朋友的推荐和信用背书,促成下单,从而节省了大量的广告费用。</p>\n<p>而平台可以将这部分空置的广告费用,返还一部分给到平台商家和用户,最后形成多方受益的局面。</p>\n<p>反观市场反馈,自2015年4月拼好货正式上线后的八个月,其累计用户已经突破千万,不到一年,大约有几百家拷贝拼好货模式的公司上线,而拼好货凭借强大的运营实力和产品迭代能力,一骑绝尘。</p>\n<p>面对拼好货的爆发,相信很多创业者都会有这样的想法——为什么我们在市场上看不到好的机会,但是当别人做出来之后,我们又觉得,为什么自己当时没有想到?</p>\n<p><img tg-height=\"485\"></p>\n<p>借用一位网友改编鲁迅先生的一句话——普通人翻开商业这本书,每一页上都写着“市场饱和”几个字。而创新者横竖睡不着,仔细看了半夜,从字缝里看出来,满本都写着“新市场”和“新机会”。</p>\n<p>这里的字缝,就是新的观察视角。当我们放眼望去,整个市场都是红海的时候,可能就说明,改变游戏规则的时候到了,与其在原来的平面里去苦苦寻找机会,不如寻找改变市场结构的可能。</p>\n<p><img tg-height=\"90\"></p>\n<p><b>边缘市场,永远是新进入者的沃土</b></p>\n<p>拼好货的MVP成功了,看起来黄峥似乎找到了一条新的康庄大道。但如果我们把今天的拼多多和当时的拼好货放在一起比较会发现,两者之间已经产生了很多的不同。</p>\n<p>从MVP到巨头拼多多,这其中黄峥的商业逻辑做了哪些调整?</p>\n<p>回顾2015-2016年,中国电商市场发生了几个重要的变化。</p>\n<p><b>1、网络和手机的廉价化。</b></p>\n<p>小米发布第一款红米手机开始,宣告了中国山寨机市场的结束。4G网络资费的不断下调,配合廉价优质的手机投入市场,为中国网民提供了大量廉价可获取的互联网接入工具。</p>\n<p><b>2、三到六线城市的新互联网用户大量出现。</b></p>\n<p>在手机和网络成本下行的驱动下,中国三线到六线的网民急剧增加。这些新生代网民有什么特点?这些人已经会上网了,但是还不能熟练地进行网上购物。</p>\n<p>如下图所示,微信活跃用户和阿里活跃用户之间,始终存在一个较大的GAP。</p>\n<p><img tg-height=\"229\"></p>\n<p><b>3、支付技术的日益成熟。</b></p>\n<p>微信支付和支付宝的普及,为移动购物提供了最重要的支持。</p>\n<p><b>4、低端供应链外溢。</b></p>\n<p>2015年,淘宝启动严厉打假行动,称“一秒钟下线24万做假商家”。同年11月,京东宣布永久关停旗下二手平台“拍拍”业务。</p>\n<p>大量曾经依托于淘宝和京东的低端供应链企业失去了立足之地。</p>\n<p>当供(低端供应链外溢)需(五环外网民崛起)连(支付技术成熟)三个部分都发生了巨变,如何去整合五环外网民和低端供应链的供需,成为拼多多边缘式崛起的必然之路。</p>\n<p><img tg-height=\"471\"></p>\n<p>2015年9月,在拼好货社交电商逻辑已经被验证的基础上,拼多多APP快速上线。</p>\n<p>两周时间,粉丝破百万,四个月之后,付费用户超千万。之后的事情,很多人耳熟能详,拼多多以黑马之姿一跃成为中国电商市场的第三极,其各项数据节节攀高,甚至超过了很多成熟的电商平台。</p>\n<p>2018年,拼好货和拼多多两个品牌正式合并,拼好货在完成自己的使命之后,退后成为拼多多旗下的子品牌。</p>\n<p>在这个过程中,我们能学到什么?我想有两条很重要的启示。</p>\n<p><b>1、从MVP到商业模式,不是等比例放大。</b></p>\n<p>MVP的核心作用是验证逻辑,一旦逻辑跑通了之后,并不意味着它可以等比例放大为你的商业模式。从拼好货和拼多多的案例中,我们可以看出来,拼多多其实是重新对市场的供需关系做了评估,最终决定从低端市场切入的方式进入市场。</p>\n<p><b>2、边缘市场,永远是新进入者的沃土。</b></p>\n<p>黄峥曾经说过,拼多多成立的头两三年,基本没遇到过竞争对手。为什么没有对手?因为拼多多的用户池,几乎独立于淘宝和京东的流量之外,彼此互不影响。主流电商没有精力也没有意愿来干涉这部分的市场。</p>\n<p>虎嗅曾经有一篇报道如此评价拼多多,我觉得说的十分中肯。这篇文章说,与其说拼多多抢走了淘宝原来的用户,不如说,拼多多其实是扩大了整个电商的用户盘子,实现了边际意义上的真正普及。</p>\n<p>因此,对于我们大多数创业者来说,我们想要绕开巨头的打击,或许就得先做一段时间巨头们觉得没价值、利润低、又苦又累的活儿。</p>\n<p>当我们把这些大家不愿意涉足的低效的事情整合起来,就有可能打开一个新的商业模式,获得一片新的市场。</p>\n<p><img tg-height=\"90\"></p>\n<p><b>连接逻辑的再造,是拼多多实现快速增长的根本原因</b></p>\n<p>我们有很多创业者在完成了商业模式的搭建和布局之后,在自己的领域里也确实小有成就,但距离做大做强,仍然有很大的差距。</p>\n<p>反观拼多多上市之后的表现,可谓不负众望。GMV从0到1000亿,京东用了十年,淘宝用了五年,拼多多只用了两年。</p>\n<p>这个世界,勤奋聪明的人很多,但登顶的人很少。拼多多神奇增长的背后,有什么值得我们去思考的地方。</p>\n<p>如海尔集团董事局主席、首席执行官张瑞敏所说“没有伟大的企业,只有时代的企业”一样,登顶的人一定都是踩准了时代的节拍。拼多多踩到的究竟是什么节拍。</p>\n<p><img tg-width=\"1080\" tg-height=\"596\"></p>\n<p>农业时代,由于生产力低下,我们的社会产品只能满足部分人的消费需求,好的食品、工艺品,都是面向贵族和皇家特供的,<a href=\"https://laohu8.com/S/603883\">老百姓</a>其实用不了什么好东西。在这个阶段,我们产品供给的质量和数量都是稀缺的。</p>\n<p>工业革命时期,我们用机器解放了人力,进行了大规模的社会化生产,大量低成本标准化的产品被送到普通民众的手里,比如福特的T型车。只有产品的生产被标准化之后,成本才有可能降下来,才能让每个普通家庭都开上车,这是工业时代的供需逻辑。这个阶段,我们供给的数量是充分的,但供给的质量是稀缺的。</p>\n<p>走到今天这个阶段,在供给的数量之上,提升供给的质量,无疑是下一个商业的核心逻辑。而拼多多神奇增长的背后,是中国零售从TBC(人找货)转变为DCB(货找人)的逻辑变化。</p>\n<p>如黄峥所说,拼多多是“人”的逻辑。我们通过拼团了解“人”,通过“人”推荐物,后期会逐步过渡到机器推荐物。</p>\n<p>淘宝是流量逻辑,主体是搜索。用户要自己去找商品,所以需要海量SKU来满足长尾需求;拼多多代表的是匹配,推荐商品给消费者,SKU有限,但要满足结构性丰富。</p>\n<p>社交电商,其实就是一种以人为核心的货找人的商业逻辑,所以黄峥说,拼多多要创造一个与众不同的购物平台,一个以人为维度进行群分的平台。</p>\n<p>我觉得这句话还没有完全说透,更准确地说,拼多多不仅是一个人以群分的平台,同时它还是一个人在不同消费场景下的重新划分。</p>\n<p>很多人说,拼多多做的是五环外人群的创新,我想这个逻辑已经过时了。未来,拼多多的市场将会持续向上,如黄峥所说,拼多多要做的是追求高性价比。我们平台的用户,既可以在入手奢侈品的时候非常大方,也可以为一箱水果的价格三家比较。</p>\n<p><img tg-height=\"90\"></p>\n<p><b>拼多多的星辰大海:追求普惠价值</b></p>\n<p>除了寻找新的价值网络之外,上市后的拼多多还直面了来自各方的舆论压力,假货、低端等等标签至今仍然贴在拼多多的身上。</p>\n<p>很多机构给拼多多提出了“天猫化”的发展路径建议,事实上,拼多多确实启动过打假运动,还上线了自己的品牌馆,被业内认为是对天猫化路径猜想的遵循。</p>\n<p>但如果我们站在黄峥的角度思考,就不得不绕回到一个核心的问题——中国,是否还需要一个更好的天猫?答案显然是否定的。</p>\n<p>拼多多对自己未来愿景的定义关键词叫做“普惠”。</p>\n<p><b>什么叫普惠?</b></p>\n<p><b>第一,普惠需要让互联网技术惠及到更多的人、更多的场景。</b></p>\n<p>根据最新统计,中国网络零售总额和社零总额相比,差距仍大。换言之,看似蓬勃发展的互联网电商,距离真正的全社会普及仍有很长的路要走。</p>\n<p><b>第二,普惠应该是高性价比的普惠。</b>用高质量、低成本的方式实现供应链对社会<a href=\"https://laohu8.com/S/QC7.SI\">全民</a>的普惠供给,以更少的钱买到更好的产品,提高全民的幸福感。</p>\n<p>在我们的固有思维中,好的东西一定是高价的。因高价带来的额外利润,才能反哺回产品研发,推进产品的持续迭代。</p>\n<p>这个逻辑听起来的确没毛病。但如果我们将视角扩大,从农业时代开始说起,那时社会产品工艺粗糙,稍微好一点的东西只能提供给贵族和皇家使用,价格昂贵。进入工业时代,机器解放了人力,大规模标准化的廉价优质产品进入平民百姓家。到了信息时代,这样的趋势无疑还将继续。</p>\n<p>而驱动物美价廉的核心因素,不在于企业研发的费用多少,更关键的是产业链协作效率的提高。</p>\n<p>黄峥曾经举过的一个例子。</p>\n<p>有个人在夏天的时候预感今冬会是一个冷冬,于是向厂家下单了1000件羽绒服的订单。</p>\n<p>厂家拿到订单之后说,首先说需要你提前交10%的定金。其次,作为提前下单的福利,我可以让渡给你们整个订单30%的折扣。这30%的折扣空间从何而来?</p>\n<p>熟悉工厂成本管理的人或许知道,如果可以提前较长一段时间确认订单的话,其实工厂可以利用闲暇时间、或者低谷时间来生产一些不着急的交付产品,这种调度机制,可以有效地帮助厂家节省成本。包括上游的材料订购,如果提前给到订单,成本也会相应下降。</p>\n<p>黄峥解释说,传统的供应链模式中存在一定的浪费环节。大量的供给侧厂商,他们其实没有办法获得稳定的批量的订单,因此他们的生产是没有计划的、零散的,常常是按照前端传递过来的不确定的需求来随时调整自己的生产节奏。这样生产的成本一定是最高的,成本降不下来、价格抬不上去,这样就带来了一个恶性循环,大量低端的产品,渐渐充斥在我们所谓的假货市场中。</p>\n<p>而新的供应链可以是更高效的。黄峥把这个过程起了个名字,叫做“用需求侧的半计划经济来推动实现供给侧的半市场经济”。</p>\n<p>一方面,拼多多通过把大量零散的客户需求整合起来,有计划地传递到供给侧,给厂商们提供一定的生产确定性和规划性。</p>\n<p>如同我们上面举的羽绒服的例子,因为有了这样的确定性,厂商就可以布局和优化现有的生产资源,实现生产成本的最低化。而这种成本降低挤出的部分利润,甚至可以拿出来反馈用户,使得产品最终实现“物美”、“价廉”。</p>\n<p>另一方面,厂商不懂客户和市场需求,不知道该如何去创新,只能从低成本维度上竞争的困境也将得到缓解。</p>\n<p>作为平台方,拼多多可以将客户需求、客户画像打包传递给供给侧,帮助供给侧提高产品设计,从而真正调动产业链整体协同的效率,比如拼多多推出的“新品牌计划”,无疑也暗含了这样的意思。</p>\n<p>所以我们看到早期的天猫化其实只是过程当中的一个现象,我们认为是一种战术。那么对于拼多多来说,它的转型一定不是去成为一个更好的天猫,而是要去创造一个新的价值网络。</p>\n<p>在这个新的网络里,我们的供给侧和需求侧充分地进行联动,来同时实现好产品的提供以及低成本的供给。那么最终实现它在使命愿景里面提出的所谓的普惠性,能够带给我们的用户、带给我们的消费者也就是我们的人,满足感、获得感和幸福感。</p>\n<p><img tg-height=\"90\"></p>\n<p><b>开头问题的答案:于字缝中寻找机会,在不确定性中持续进化</b></p>\n<p>回到开头我们最初的问题:拼多多的成功,究竟是机会主义还是创新实践?我想资本市场已经给了它最诚实的回答。而对于黄峥本人,无疑也有很多值得我们深入去观察思考的地方。</p>\n<p>最后,几点总结和大家分享。</p>\n<p><b>1、不确定性是我们构建商业判断的基础。</b></p>\n<p>很多创业者面对全国疫情哀嚎遍野。但是其实社会上的不确定性何其多,疫情带来的不安,可能正是这个社会本质的一个缩影。</p>\n<p>不确定性是社会的常态。而作为一个企业家、创业者,这是我们获取明天的一个前提认知。</p>\n<p>世界是不确定、不完备的,我们要把它作为一个基本判断,在这个基础上,去构建对未来商业的判断。</p>\n<p><b>2、如何从不确定性中受益?</b></p>\n<p>我们其实可以看到,黄峥和拼多多几次重要的创新点,都是在很好地捕捉了大环境变化的端倪之后,踩准了变化的节奏,方能够成就短时间的快速增长。</p>\n<p>任何伟大的企业,本质上是迭代出来的,商业的本质也是一个持续创新的过程。持续地创新和进化,是我们应对不确定性的唯一法门。</p>\n<p><b>3、创新需要锚点。</b></p>\n<p>如果我们要去做持续的创新,我们不能随心所欲地创新,首先我们应该建立一个创新的锚点,一个长期的基准,专注于长期价值的追逐。</p>\n<p>段永平曾经如此告诫黄峥,做事情,快就是慢,慢就是快。要用平常心去做事,考虑自己长期价值的提升。虽然各种外部环境的不确定性因素会导致价格和价值的背离,但长期来看,价格一定会趋于价值。如果你的价值提升了,那么你最终会获得你想要的价格。所以我们要专注长期价值的追逐。</p>\n<p>所以我的第三点感悟就是我们要进行持续的进化、持续的创新,一定要有一个锚点能够把我们牢牢地锚住,它是对长期价值的投资,对商业常识的敬畏,以及对当下每一个时刻的把握。</p>\n<p><b>4、使命感,从未如此重要。</b></p>\n<p>不难发现,新一代的企业家,不管是黄峥也好,王兴、张一鸣也罢,他们身上体现出了强烈的社会使命感,把长期的社会价值当做个人的使命,去凝聚一大批追随者,一起完成一项伟大的事业。</p>\n<p>一个伟大的企业,一定会从社会价值的角度去考虑自己的价值。只有对社会价值有深度的思考,才能够促使我们企业自身的繁衍不息,让我们的团队走的更加笃定、长远。</p>","source":"hddx","collect":0,"html":"<!DOCTYPE Link</a>\n\n</div>\n\n\n</article>\n</div>\n</body>\n</html>\n","type":0,"thumbnail":"https://static.tigerbbs.com/02aa9153f4386a08c2cbc79999550248","relate_stocks":{"PDD":"拼多多"},"source_url":"https://mp.weixin.qq.com/s/ANkkNJQJu2KNjd74s5eWpw","is_english":false,"share_image_url":"https://static.laohu8.com/e9f99090a1c2ed51c021029395664489","article_id":"1102570712","content_text":"有很多人对拼多多的分享链接不堪其扰,也有人对拼多多上的高仿假冒厌恶透顶。在这个社交闭合、巨头压顶的时代,拼多多似乎总是擅长反其道而行之,在一路的质疑和嘲讽中高歌猛进。\n然而,市场对于拼多多崛起的逻辑尚未充分理解。大多数人把拼多多崛起的原因归结到“便宜”、“消费降级”,还有人认为,拼多多的“低价”主要来自平台补贴和假冒伪劣。\n拼多多五年崛起之路,可能是近年来中国互联网行业里面最值得深度研究的商业案例之一。诚然,这一分析是十分困难的,我们在此仅做一个小小的尝试,并欢迎更多对此有深刻见解的人加入我们一起讨论。\n拼多多是一个大家非常熟悉,同时也非常有争议的一家企业。\n它的争议主要来自两点:\n1、拼多多的成功,究竟来自于它的机会主义,还是源于它的创新实践?\n2、黄峥究竟是一个创新者,还是背靠着机遇和资源,无法复制其成功路径的企业家?\n带着这样的疑问,我们尝试去复盘拼多多的整个创新路径,以及给今天的我们能够带来哪些启示。\n\n拼多多成立的时间并不长,我们可以分为三个阶段。\n1、方向探索。\n2007年,黄峥辞去了谷歌的高薪工作回国创业,但直到2015年,其创办的拼好货才一举爆发。彼时电商行业兴起多年,淘宝、天猫、京东等巨头已经稳固占据市场,但拼多多却凭借其特殊的商业模式硬生生挤进了这几乎饱和的市场。黄峥是怎么做到的?\n2、拼多多上市\n2016年,拼好货和拼多多正式合并,并于2018年7月在美国纳斯达克上市,上市市值达到240亿美元。从一家初创企业到纳斯达克上市,这个过程,拼多多用了不到两年。拼多多奇迹的背后逻辑是什么?\n3、拼多多转型\n上市之后的拼多多面临了来自各方的巨大压力,其中一个受争议最大的就是假货问题。回头望去,拼多多一路在质疑和嘲讽声中前进,从当下到未来,拼多多的转型之路将会如何铺开?\n\n接下来我们将围绕以上三个问题,从四个阶段切入,为大家带来拼多多成长模式的复盘。\n1、寻找方向:打破现有市场空间的禁锢(方向创新)。\n2、边缘切入:低线市场匹配低端供应链(市场创新)。\n3、连接再造:从货为中心到人为中心(模式创新)。\n4、普惠价值:同时追求高质量和低价格(价值创造的创新)。\n\n在饱和市场中寻找方向\n2007年,黄峥自谷歌总部离职后,并未着急创业。\n他做的第一件事情是去3C小商品市场站柜台,在和顾客面对面的交流中,感知消费市场和客户。\n半年之后,黄峥对标京东,成立了3C电商欧酷。从可获取的有限信息来看,这家公司一共运营了3年,尽管一年营收几个亿,但由于手机市场价格已经十分透明,因此几乎没赚到什么钱,反而和京东之间的差距越拉越远。\n在一次刘强东和黄峥共同出席的活动上,黄峥提到自己的转型想法——以我的年龄、资历和团队,我根本不可能打败刘强东。\n这句话乍听起来似乎像是认输,但后面一句又十分耐人寻味。\n黄峥说,我和他(刘强东)是两代人。“两代人”并不是一句调侃,而是说不同的代际,天然有不同的思路和玩法,我不会和前一代人在同一个平面竞争,我会去寻找一个新的竞争维度。\n\n由于黄峥认为欧酷未来很容易陷入和京东无意义的消耗战中,因此,当2011年兰亭集势向黄峥发出收购邀约时,黄峥以不错的价格,将欧酷卖给兰亭集势,仅仅保留下了技术团队。\n卖掉了欧酷之后,黄峥还相继创办了一个电商代运营公司“乐其”,以及一个游戏公司“寻梦”。但进入电商市场的想法,始终未曾消失。\n问题是,如日中天的中国电商市场还有可以插足的空间吗?\n2011年,京东、阿里实际上已经占据了电商的大半壁江山。\n\n到了2016年,两大巨头的市场份额进一步扩大。\n\n当时,不少业内人士都倾向于认为,电商赛道的竞争已经尘埃落定。\n2011年不能做的事情,2016年还能做吗?电光火石之间,黄峥带着拼多多的原型“拼好货”横空出世。\n梁宁曾经将互联网用户画像分为三类:大明、笨笨和小闲。所谓大明,就是购物目标很明确的用户。笨笨用户,我们很多女性朋友,去淘宝上想买件毛衣,逛了半天之后衣服没买,下单了一只喜欢的口红。再比如我们的小闲用户,甚至没有明确的购物需求,只是在偶然间发现了不错的东西,完成下单。\n相对于在淘宝和京东上搜索物品的购物场景来说,拼好货瞄准的无疑是后两类用户的消费场景。\n这一战略在黄峥后来的一些讲话中,可以看出。\n\n黄峥说,拼多多要做一个Costco和迪士尼的结合,把娱乐场景和消费场景融合在一起。从后期的数据统计来看,拼多多的购物场景确实如此。\n\n有将近一半的拼多多用户认为,在拼多多上购物可以和熟人拼团更便宜,还可以互相推荐。还有大量的人认为在拼多多上购物就像逛街一样,看到合适的就买,还可以邀请好友一起参与拼单、砍价。\n借用微信的巨大流量,拼好货在丰富了购物场景的同时将获客成本大大降低,创造了“社交电商”、“裂变式增长”的互联网现象级增长。\n然而透过现象级增长的背后,我们认为社交电商能够跑通的最根本原因,还是因为这种方式在营销中达到了“帕累托最优”。\n一般而言,传统电商如果要获取流量,必定要花费大量的广告费,而社交电商借助拼团社交的模式,通过朋友的推荐和信用背书,促成下单,从而节省了大量的广告费用。\n而平台可以将这部分空置的广告费用,返还一部分给到平台商家和用户,最后形成多方受益的局面。\n反观市场反馈,自2015年4月拼好货正式上线后的八个月,其累计用户已经突破千万,不到一年,大约有几百家拷贝拼好货模式的公司上线,而拼好货凭借强大的运营实力和产品迭代能力,一骑绝尘。\n面对拼好货的爆发,相信很多创业者都会有这样的想法——为什么我们在市场上看不到好的机会,但是当别人做出来之后,我们又觉得,为什么自己当时没有想到?\n\n借用一位网友改编鲁迅先生的一句话——普通人翻开商业这本书,每一页上都写着“市场饱和”几个字。而创新者横竖睡不着,仔细看了半夜,从字缝里看出来,满本都写着“新市场”和“新机会”。\n这里的字缝,就是新的观察视角。当我们放眼望去,整个市场都是红海的时候,可能就说明,改变游戏规则的时候到了,与其在原来的平面里去苦苦寻找机会,不如寻找改变市场结构的可能。\n\n边缘市场,永远是新进入者的沃土\n拼好货的MVP成功了,看起来黄峥似乎找到了一条新的康庄大道。但如果我们把今天的拼多多和当时的拼好货放在一起比较会发现,两者之间已经产生了很多的不同。\n从MVP到巨头拼多多,这其中黄峥的商业逻辑做了哪些调整?\n回顾2015-2016年,中国电商市场发生了几个重要的变化。\n1、网络和手机的廉价化。\n小米发布第一款红米手机开始,宣告了中国山寨机市场的结束。4G网络资费的不断下调,配合廉价优质的手机投入市场,为中国网民提供了大量廉价可获取的互联网接入工具。\n2、三到六线城市的新互联网用户大量出现。\n在手机和网络成本下行的驱动下,中国三线到六线的网民急剧增加。这些新生代网民有什么特点?这些人已经会上网了,但是还不能熟练地进行网上购物。\n如下图所示,微信活跃用户和阿里活跃用户之间,始终存在一个较大的GAP。\n\n3、支付技术的日益成熟。\n微信支付和支付宝的普及,为移动购物提供了最重要的支持。\n4、低端供应链外溢。\n2015年,淘宝启动严厉打假行动,称“一秒钟下线24万做假商家”。同年11月,京东宣布永久关停旗下二手平台“拍拍”业务。\n大量曾经依托于淘宝和京东的低端供应链企业失去了立足之地。\n当供(低端供应链外溢)需(五环外网民崛起)连(支付技术成熟)三个部分都发生了巨变,如何去整合五环外网民和低端供应链的供需,成为拼多多边缘式崛起的必然之路。\n\n2015年9月,在拼好货社交电商逻辑已经被验证的基础上,拼多多APP快速上线。\n两周时间,粉丝破百万,四个月之后,付费用户超千万。之后的事情,很多人耳熟能详,拼多多以黑马之姿一跃成为中国电商市场的第三极,其各项数据节节攀高,甚至超过了很多成熟的电商平台。\n2018年,拼好货和拼多多两个品牌正式合并,拼好货在完成自己的使命之后,退后成为拼多多旗下的子品牌。\n在这个过程中,我们能学到什么?我想有两条很重要的启示。\n1、从MVP到商业模式,不是等比例放大。\nMVP的核心作用是验证逻辑,一旦逻辑跑通了之后,并不意味着它可以等比例放大为你的商业模式。从拼好货和拼多多的案例中,我们可以看出来,拼多多其实是重新对市场的供需关系做了评估,最终决定从低端市场切入的方式进入市场。\n2、边缘市场,永远是新进入者的沃土。\n黄峥曾经说过,拼多多成立的头两三年,基本没遇到过竞争对手。为什么没有对手?因为拼多多的用户池,几乎独立于淘宝和京东的流量之外,彼此互不影响。主流电商没有精力也没有意愿来干涉这部分的市场。\n虎嗅曾经有一篇报道如此评价拼多多,我觉得说的十分中肯。这篇文章说,与其说拼多多抢走了淘宝原来的用户,不如说,拼多多其实是扩大了整个电商的用户盘子,实现了边际意义上的真正普及。\n因此,对于我们大多数创业者来说,我们想要绕开巨头的打击,或许就得先做一段时间巨头们觉得没价值、利润低、又苦又累的活儿。\n当我们把这些大家不愿意涉足的低效的事情整合起来,就有可能打开一个新的商业模式,获得一片新的市场。\n\n连接逻辑的再造,是拼多多实现快速增长的根本原因\n我们有很多创业者在完成了商业模式的搭建和布局之后,在自己的领域里也确实小有成就,但距离做大做强,仍然有很大的差距。\n反观拼多多上市之后的表现,可谓不负众望。GMV从0到1000亿,京东用了十年,淘宝用了五年,拼多多只用了两年。\n这个世界,勤奋聪明的人很多,但登顶的人很少。拼多多神奇增长的背后,有什么值得我们去思考的地方。\n如海尔集团董事局主席、首席执行官张瑞敏所说“没有伟大的企业,只有时代的企业”一样,登顶的人一定都是踩准了时代的节拍。拼多多踩到的究竟是什么节拍。\n\n我认为,电商新旧逻辑已经不可否认地发生了切换。\n在旧的连接逻辑下,供给是稀缺的,所以人要去找货。\n在新的连接逻辑下,供给是充分的,所以货要去找人。\n\n农业时代,由于生产力低下,我们的社会产品只能满足部分人的消费需求,好的食品、工艺品,都是面向贵族和皇家特供的,老百姓其实用不了什么好东西。在这个阶段,我们产品供给的质量和数量都是稀缺的。\n工业革命时期,我们用机器解放了人力,进行了大规模的社会化生产,大量低成本标准化的产品被送到普通民众的手里,比如福特的T型车。只有产品的生产被标准化之后,成本才有可能降下来,才能让每个普通家庭都开上车,这是工业时代的供需逻辑。这个阶段,我们供给的数量是充分的,但供给的质量是稀缺的。\n走到今天这个阶段,在供给的数量之上,提升供给的质量,无疑是下一个商业的核心逻辑。而拼多多神奇增长的背后,是中国零售从TBC(人找货)转变为DCB(货找人)的逻辑变化。\n如黄峥所说,拼多多是“人”的逻辑。我们通过拼团了解“人”,通过“人”推荐物,后期会逐步过渡到机器推荐物。\n淘宝是流量逻辑,主体是搜索。用户要自己去找商品,所以需要海量SKU来满足长尾需求;拼多多代表的是匹配,推荐商品给消费者,SKU有限,但要满足结构性丰富。\n社交电商,其
